The most common mistake owners make with AI isn't picking the wrong tool. It's trying to automate everything at once, getting overwhelmed by week two, and going back to doing it all by hand.
Start with one thing: your biggest leak.
Find the leak first
For the overwhelming majority of home-services businesses, the leak is in the same two places — calls that don't get answered, and leads that don't get a fast response.
You can check this in about ten minutes. Look at your phone records for last week and count the calls nobody picked up. Then look at your web form leads and figure out how long it actually took to reply. Most owners are unpleasantly surprised on both counts, and they're often bigger numbers than whatever marketing problem they were about to spend money on.
Fix speed-to-lead before anything else
Speed-to-lead is how fast you respond after someone reaches out, and it's the single highest-leverage thing to fix. The company that responds first wins the job the large majority of the time, and the advantage falls off a cliff within minutes — not hours.
So step one is straightforward: every call gets answered and every web lead gets a reply in seconds, around the clock. Nothing else you automate pays back as fast, because you're capturing revenue you were already generating and dropping on the floor.
Then the follow-up nobody gets to
Once nothing's leaking at the front door, turn on automated follow-up for the leads that didn't book on the first contact. The estimate from three weeks ago. The "let me talk to my wife" call. This is usually the second-biggest pile of money in the business, and it costs nothing to work because those people already raised their hand.
Then the rest
After those two are running, the rest is easy to layer on: appointment reminders to cut no-shows, automatic review requests after completed jobs, reactivation campaigns to your old customer list, CRM cleanup so nothing gets lost.
Each of these is worth doing. None of them matter as much as answering the phone.
Keep it to one step at a time
You don't need a grand plan. Fix the leak, confirm it's fixed, add the next piece. A business that answers every call and follows up automatically is already ahead of most of its competition, and that's a few weeks of work — not a transformation project.
